The Marketplace Is
Disappearing

AI agents are rewiring the consumer's path to purchase. The marketplace may still process the transaction — but the decision about what gets purchased is moving somewhere else. Here's the gap that's opening, and who's positioned to own it.

For two decades, ecommerce has followed a relatively predictable path:

Consumer → Search → Marketplace → Product → Checkout

Amazon, Walmart, Google and other platforms became the digital shelf. Brands competed for visibility through search ranking, advertising, pricing, content, reviews and availability.

AI is now changing the architecture. The next journey looks more like:

Consumer → AI Agent → Product Discovery → Merchant/Marketplace → Purchase

And eventually:

Consumer → AI Agent → Decision → Transaction

The marketplace may remain the fulfillment and transaction infrastructure, but it increasingly risks losing its position as the consumer's decision-making interface.

The Emerging Gap: Opportunity A

Consider the new commerce stack:

Consumer → AI Agents → [Opportunity A: Marketplace-Neutral Commerce Intelligence Layer] → Best Merchant / Brand / Offer → Amazon / Walmart / DTC → Conversion

The missing layer is Opportunity A. An AI agent needs to answer a deceptively difficult question:

"Of all the products, merchants, prices, inventory positions, fulfillment options and brand attributes available across commerce, what is the best offer for this specific consumer?"

Today, that intelligence is fragmented. Amazon optimizes for Amazon. Walmart optimizes for Walmart. Shopify optimizes the merchant's commerce stack. AI platforms optimize the consumer experience. There is no obvious, marketplace-neutral intelligence layer that understands the entire commerce graph. That creates a significant opening.

Why the Gap Is Becoming Real

OpenAI's expansion of the Agentic Commerce Protocol is already moving product discovery into ChatGPT, with structured product feeds, pricing, availability and other merchant information flowing into AI-native shopping experiences. OpenAI has also begun enabling purchases directly through ChatGPT.

Shopify is moving aggressively in the same direction. Its Agentic Storefronts make eligible merchants discoverable across ChatGPT, Google AI Mode/Gemini, Microsoft Copilot and Meta, while Shopify increasingly acts as the underlying commerce infrastructure.

But there is a structural tension. Marketplaces want the transaction to happen inside their ecosystem. Amazon wants Amazon's AI to recommend Amazon's inventory. Walmart wants Walmart's AI to recommend Walmart's inventory. Their optimization objective is inherently marketplace-centric.

The consumer's AI agent, however, has a different objective:

"Find the best product and best offer for me."

That creates a gap between marketplace optimization and consumer optimization.

The New Commerce Intelligence Layer
